How much does a fractional CTO cost? UK, US and Gulf rates, and when full time is cheaper

A fractional CTO or CPO costs about £1,200 to £3,000 a day in the UK and $1,500 to $4,000 a day in the US. On a monthly retainer, a fractional CTO runs about £6,000 to £16,000 a month in the UK and $9,000 to $22,000 in the US.

Days per week set most of the bill, and somewhere between two and four days a week a full-time hire becomes the cheaper option.

Those ranges come from a fractional executive marketplace’s April 2026 rate guide. The open contract market can sit lower: UK contract CTO roles advertised in the six months to 15 October 2026 had a median day rate of £635, down from £900 a year earlier, from a small sample of 13 quoted rates (IT Jobs Watch).

I’m Mo Tawfik Khalifa, chief product officer and forward deployed engineer at Instruxi. I have been a CTO, and I take fractional work. Everything below is published market data, not my rates.

Fractional CTO vs fractional CPO vs head of product: what is the difference?

Early teams often need parts of the first two at once. I cover the CPO work fully and the CTO parts an early team needs: more on my fractional CPO page.

A warning on comparing guides: a “CPO” retainer in some rate tables is a chief people officer, the HR role. Check which one a number is for before you use it.

      8.General

      • Work product belongs to the Client once it is paid for.
      • Equity: none, unless agreed in a separate grant that vests over the term.
      • Expenses at cost, agreed in advance.
      • Handover before the term ends: written docs and playbooks, and help hiring the full-time person who owns it next.

What do fractional CTO services include at one, two, three or four days a week?

Most fractional engagements run one to three days a week, which a marketplace counts as roughly four to twelve days a month (Fractionus). Here is what each step buys, from how I run my own engagements.

        1. One day a week: direction. A weekly review, the decisions written down with the reason, the roadmap or technical plan on one page, and help with the key hire. Someone else runs the work day to day.
        2. Two days a week: ownership. The roadmap or the release process becomes theirs. Add customer discovery for a CPO, or environments, CI and an incident routine for a CTO, and a prototype of the first slice.
        3. Three days a week: hands on. Building the hardest part with the team, running planning, and managing the first hires until a full-time lead arrives.
        4. Four days a week: price a full-time hire too. At this load you are paying for most of a job. The break-even below usually says so.

When is a full-time hire cheaper than a fractional one?

Work out the full cost of the full-time hire, then divide it by what the fractional lead charges for the same days.

        break-even days a week = full-time cost a year ÷ (day rate × 48)

        UK CTO: £100,000 salary + £14,250 employer NI + £1,321 pension = £115,571
                £115,571 ÷ (£1,200 × 48) = 2.0 days a week

        US CTO: $175,140 salary ÷ 0.70 (benefits are 30% of employer cost) = $250,200
                $250,200 ÷ ($1,500 × 48) = 3.5 days a week
                $250,200 ÷ ($4,000 × 48) = 1.3 days a week

The 48 is one day a week at about four days a month for 12 months. The inputs:

This leaves out recruiter fees, equity and the months a search takes, which favour fractional, and what a full-time person learns by being there every day, which favours full time.

Do fractional CTOs and CPOs take equity?

Some do, usually a small grant alongside a lower cash fee. I found no reliable published benchmark for the size, so I give no number. If you offer equity, make it a separate grant that vests over the engagement.

How long does a fractional engagement last?

Fractional work is part time and ongoing, over months. An interim CPO is different: full time and temporary, usually covering an empty seat for four to sixteen months (Fractionus).

Mine follow one shape: a one-page brief in week one, a working prototype on real data in month one, hardening and shipping in months two and three, then month to month until a date we set at the start, with a handover.

How do you evaluate a fractional CTO or CPO?

        1. Ask for something they shipped that you can open. A live product, a demo you can press, a repo. I keep mine on what a forward deployed engineer does.
        2. Ask who writes the code. Some only advise. If you need a first version built, check they build.
        3. Ask for the week-one output. A good one can tell you what you will hold after five days: a one-page brief, the one number, what to cut.
        4. Ask how it ends. The answer should name a handover and the hire who takes over.
        5. Call two founders they worked for. Ask what changed, and what broke after they left.
        6. Start with a short, fixed scope. A few weeks with a clear output tells you more than any interview.

        What are the red flags?

        Questions people ask

How much does a fractional CTO cost per month?

In April 2026 market data, fractional CTO retainers ran about £6,000 to £16,000 a month in the UK and $9,000 to $22,000 a month in the US. Days per week drive most of the difference.

What does a fractional head of product cost?

UK contract head of product management roles had a median of £1,038 a day in the six months to 15 October 2026, from a small sample of 4 rates. I found no reliable US figure.

Fractional CTO vs full time: which is cheaper?

Fractional is usually cheaper at one or two days a week. In the UK, at £1,200 a day, a full-time CTO at the median salary becomes cheaper from about two days a week. At US rates of $1,500 to $4,000 a day, the crossover sits between about 1.3 and 3.5 days.

Can one person be your fractional CTO and CPO?

For an early team, often yes: one person sets what to build and how, and builds the first version. For a large engineering organisation, hire a full-time CTO. I wrote about how far one person with AI can go in can one person with AI do a whole team’s work.
